ACE chief is closing a deal for rival Chubb and aims to scoop up other insurance businesses, too
Evan Greenberg, chief executive of insurer ACE Ltd., had a message this summer for workers at the rival he had just agreed to buy for $28 billion.

A decade and a half earlier, Mr. Greenberg went through his own wrenching change when he abruptly quit a job as heir apparent to his powerful father, legendary American International Group Inc. chief Maurice “Hank” Greenberg, and spent a year on the sidelines before resurfacing at ACE at the age of 46.

Now, at 60 years old, he is working to close the deal for Chubb, a much more established rival, in the largest property-and-casualty takeover ever.

In a recent interview at ACE’s Manhattan offices, Mr. Greenberg pointed to a favorite photograph hanging on the wall of a modest conference room: a reunion shot of eight Indian warriors who fought at Custer’s Last Stand.

ACE was founded in 1985 by 34 blue-chip companies to provide then-scarce liability insurance. It expanded beyond niche status in 1999 by acquiring Cigna Corp.’s midsize property-casualty business.

Mr. Greenberg joined in 2001, took over as CEO in 2004 and diversified into new product lines and far-flung locales, with 15 acquisitions.

A deal in 2010 made ACE one of the biggest U.S. crop insurers. Another in 2013 made it a leading car insurer in Mexico. A 2008 acquisition of a unit from a now-defunct regional carrier put ACE into the business of insuring the homes, cars and yachts of wealthy Americans, Chubb’s bread and butter.

ACE is now one of the most globalized insurers, with operations in 54 countries. Its core remains insuring big companies, taking on the risk of fire, lawsuits and one-time events like the use of a giant crane in a construction project over an active rail yard on Manhattan’s West Side.

The company booked $19.2 billion in revenue last year, up from $10.9 billion in 2003. In Mr. Greenberg’s first extensive interview since the July deal announcement, the CEO said his plan is to grab insurance business as opportunities arise, while staying away from broader financial services.

Despite his family history, Mr. Greenberg is an unlikely candidate to be leading the takeover of one of the insurance industry’s prize companies. He aspired to be a veterinarian in high school and traveled the country after graduating rather than go straight to college. Bored with his job cooking at a nursing home, he signed up with an AIG subsidiary in Colorado at age 20. He later attended New York University but didn’t complete a degree.

His departure from AIG after 25 years was abrupt. He walked away from the title of president and $14 million in future compensation. The Wall Street Journal reported at the time that Mr. Greenberg chafed at his father’s controlling management style, as had an older brother before him.

In the interview, Mr. Greenberg declined to elaborate on his departure, calling it “ancient history.” Hank Greenberg said he regretted the exit and acknowledged he was harder on his sons because they were family.

Former ACE CEO Brian Duperreault, an AIG veteran himself, said he called Evan immediately to get him to join the company. Mr. Greenberg declined. For a little over a year, he spent time with his family, ferrying his two children to school and taking them skiing.

“He saw in us a company that could step in where others were stepping away,” Mr. Duperreault said.

Mr. Greenberg was known for his temper at AIG. He once greeted Robert Wallach, then head of a small insurer that had potentially conflicting expansion plans in South Korea, with the line: “Who the f— do you think you are?” (An incident Mr. Wallach had related in a Journal article in 2000 and which an AIG spokesman had disputed.) Mr. Greenberg declined to comment Tuesday.

Industry executives and brokers said he has moderated at ACE, but can show impatience as he pushes for growth.

At an August town hall to discuss the Chubb deal with ACE employees, one staffer asked Mr. Greenberg whether the deal would affect the workload at a unit, called ESIS, that handles workers’ compensation and other claims for other insurers.

Mr. Greenberg corrected the staffer’s description of the unit’s role at ACE, then added: “I am not happy at [the unit’s] growth capabilities at the moment, and I expect you to improve ESIS.” Among other comments to the employee, he said: “So stop thinking about that question and get on and do your job.” Mr. Greenberg declined to comment on the exchange this week.

In the interview, Mr. Greenberg described ACE’s culture as demanding, saying it attracts people who “want to work hard and belong to something bigger than they are.”

The Chubb deal came together in about a month. Mr. Greenberg ran the numbers while laid up with a broken ankle from a dressage accident, peppering his Morgan Stanley banker, Gregory Fleming, with questions every morning.

Even as he works long hours, Mr. Greenberg seeks to fit in eight to 12 hours a week for what he calls “recreating,” working out, doing yoga or riding his horses. A favorite spot is Montana, where he owns property near Big Sky.
